How Many Coals for a Hookah, and How Long They Last

Two or three 26 mm cubes is the usual starting point. Here's how to place them, how to fix a session that's too harsh or too weak, and how long a natural cube lasts.

Most hookah bowls need 2–3 natural cubes. The exact number depends on your bowl, how you cover it, and how much heat your tobacco likes. Start low: it’s easy to add heat and much harder to rescue a burnt bowl.

A starting point by setup

Small or medium bowl, foil 2 cubes Place them on opposite edges of the bowl.
Large bowl, foil 3 cubes Space them evenly around the rim, not in the centre.
Heat management device 2–3 cubes Follow the device’s own guide; most hold three.
Cold or windy night outdoors Add 1 Wind pulls heat away from the bowl faster.

Menengai cubes are 26 mm, a little bigger than the common 25 mm cube, so each one carries roughly 12% more charcoal. Many smokers find one fewer cube does the job.

Where to place the coals

On foil, put the coals around the edge of the bowl rather than the middle. The centre heats up fastest and burns first. Every 10–15 minutes, move each coal a quarter-turn around the rim so the tobacco heats evenly.

Fixing the heat

  • Harsh, hot or bitter smoke: there’s too much heat. Move a coal further to the edge, or take one off for a few minutes.
  • Thin, weak clouds: there’s not enough heat. Move the coals slightly inward, or add another fully lit cube.
  • Heat fading after an hour: tap the ash off gently with tongs. A thick ash layer insulates the coal from the bowl.

How long does a hookah coal last?

A natural Menengai cube gives up to 2+ hours of steady heat. For most sessions, you’ll finish the bowl before the coals are spent. For a long night with a fresh bowl, start one or two new cubes on the burner about 10 minutes before you need them, so you’re never waiting on cold coal.
